How to manage vacation rental cleanings without losing your mind on WhatsApp

Sunday, seven in the evening. I open the "RØFE Cleanings" WhatsApp group and there are 43 unread messages. I scroll down to Wednesday. There's a checkout at 11 and a check-in at 3 in La Santa. Someone asked last Thursday "who can do Wednesday?". One cleaner replied "I think so". Another sent a thumbs up. Nobody confirmed anything.

I type: "Confirming Wednesday La Santa 11am?" Silence. At eleven at night: "yes yes, I'll go". The next day I find out she's swapped shifts at her other job and can't make it. Back to square one.

For two years that's how I ran four properties in Lanzarote. It worked, more or less, until it didn't. And it always stopped working in August.

Why WhatsApp groups fail at this

It's not the cleaners' fault and it's not WhatsApp's fault. A chat just isn't built to manage tasks.

There's no single source of truth. Who's cleaning what is scattered across 200 messages. If someone new joins the group, there's no way to know the real state of the week.

Nobody actually confirms. A thumbs up isn't a commitment. "I think so" isn't either. And when someone doesn't show, there's nowhere that records they said they would.

There's no proof. Were the sheets changed? Was the toilet paper restocked? The only way to know is to ask, and asking every single time is exhausting for everyone.

Everything gets mixed together. The same group where Wednesday gets coordinated is where someone sends a photo of their cat, where payroll gets discussed, where the Sunday meme lands. The important stuff disappears.

What a working system needs

After trying quite a few things, these are the five conditions it has to meet. If one is missing, you're back in the WhatsApp group within three weeks.

  1. The task creates itself when the booking lands. Not when you remember. Not Sunday afternoon. The moment Airbnb confirms the booking, a cleaning task exists for the checkout date.
  2. It's assigned to one person, with a backup. A task without an owner isn't a task. And if the owner falls through, the backup already knows it's theirs.
  3. The cleaner confirms it, not you. The system asks "can you do it?", she says yes or no, and that yes is recorded. If she says no, it goes to the backup automatically.
  4. There are photos. When she finishes, she uploads three or four. Beds, bathroom, kitchen. No more asking.
  5. Everything is in one place. One screen where you see this week: what checkouts there are, who's going, whether they've confirmed, whether they've finished.

Three ways to get there

A Google Sheet with rules. Free and better than the chat. One row per checkout, columns for date, property, cleaner, confirmed, done. The problem is you have to fill it in, every time, and the moment you slip for a week it drifts out of sync with reality. Works up to five properties if you're very disciplined.

A task app like Trello or Notion. Better structure, you can assign cards, you can upload photos. But it's still manual: you create the card when you see the booking. And your team has to install another app and remember to open it, which is where it usually dies.

A PMS that does it from the booking. This is what I ended up building because I couldn't find one that did it the way I wanted. The booking lands, the task is created, it's assigned based on availability, the cleaner gets a WhatsApp with the details (not a message in a group — a direct message with date, time, property and what needs doing), she replies from there, uploads photos from there. Nothing to install.

What changed

I haven't opened the cleaning group since June. It still exists, but it's for what it should be for: saying hello, sending the cat photo.

Cleanings coordinate themselves. Sunday afternoon I look at one screen, see the week is covered, and close the laptop. When something falls through — a cleaner who can't make it — I find out Tuesday morning, not Wednesday at ten.

If you manage more than three properties and you're still in the WhatsApp group, it's not that you're doing it wrong. It's that you're using the wrong tool for the job. I did it for two years.
